The Context

Growth under surveillance

Influencer School combined digital visibility strategies with operational training for journalists working under censorship, surveillance, and connectivity instability.

Yes, there were modules on reach — on amplification, on audience growth.

But growth was never neutral.

For independent Cuban journalists and civic communicators, visibility coexisted with:
→ State surveillance
→ Internet blackouts
→ Protest safety risks
→ Metadata vulnerability
→ Legal detention scenarios

Publishing meant exposure.
Learning meant risk mitigation.

Courses were delivered through Moodle in an environment where connectivity was unstable and bandwidth economically constrained. Most visual assets consisted of banners and lightweight PDFs. Core instructional text lived directly inside Moodle. Videos were provided by the IWPR team — intentionally lightweight and always redundant with written content.

This project operated in the space where education and risk intersect.

Brand visibility was part of the curriculum, but structural stability shaped the design decisions.

Designing for instability

Three forces shaped the system

Connectivity Fragility

Users accessed content under intermittent internet conditions.
A single hour of study could not exceed 50–100MB.
Weight operated as a hard ceiling, not an optimization target.

High-Risk Information

Modules covered arrest protocols, gas exposure, protest conduct, metadata deletion.

Hierarchy could not function as decoration; under stress, clarity becomes survival infrastructure.

Parallel Production Entropy

Three designers worked simultaneously across parallel mission releases. Without a shared production architecture, visual drift would have been inevitable.

Core Decision

Instead of designing assets, I designed a controlled production system.

The objective was to establish a controlled visual production framework.

It included:
→ Fixed grid logic
→ Locked typographic scales
→ Predefined hierarchy zones
→ Controlled color variables
→ Standardized icon grammar
→ Template-driven production

Variation operated within defined parameters, preventing fragmentation before it could emerge.

Expressive intensity had to operate within structural discipline.

Design & Execution

Modular clarity at scale

Modular Grid Architecture

Most banners and PDFs followed a disciplined 3×2 compositional logic:
→ Title zone
→ Instructional hierarchy block
→ Modular content containers
→ Icon-supported explanations
→ High-contrast callout layer for critical instructions

Each module functioned independently.
If only part of a lesson could be downloaded, the information still held together.

The grid functioned as continuity insurance — preserving clarity even when lessons were only partially accessible.

Visual Language

The audience was young, Caribbean, culturally expressive.
An overly institutional tone would have created distrust.

The chromatic system embraced saturated reds and electric blues inspired by Cuban graphic culture, calibrated through strict contrast control to survive compromised displays.

Typography referenced the compositional logic of Jordi Fornas i Martínez — particularly the gesture of allowing text to deliberately exceed grid boundaries without collapsing compositional order.

In selected banners, headlines stretched beyond the grid as controlled tension points.
Urgency became visible without compromising structural integrity.

Expressive surfaces operated within a compositional discipline.

Governance Framework

To eliminate visual drift:
→ Master templates were constructed in Photoshop, Illustrator, and Indesign
→ Typographic hierarchies and margins were locked
→ Designers replaced content only within predefined zones
→ Internal documentation clarified usage logic
→ Cross-designer reviews preceded mission release

Coherence was embedded at the template level, reducing the need for downstream correction.

Optimization & Iteration

Performance as constraint

Feedback occurred through recurring video calls with the IWPR team.

Iterations focused on:
→ Text precision
→ Instructional clarity
→ Hierarchy calibration
The visual system remained stable; refinements occurred within its boundaries.

Lightweight Optimization

Compression was systematic, not occasional.
→ JPG conversion at ~60% quality reduced image weight by approximately 70–90%
→ PDF optimization (object compression + metadata removal) reduced document size by 50–60%
→ A full hour of learning content remained below the 50–100MB threshold.

Accessibility depended on deliberate compression standards and disciplined weight control.

Outcome

Image compression reduced asset weight by up to 70–90%, while full study units remained below the 50–100MB threshold required for unstable connectivity environments.

Risk-aware clarity
Hierarchy refinements and structured layouts ensured that critical instructions remained immediately identifiable under stress conditions.

Structural Durability
In the second year, the visual aesthetic evolved and certain sections were reduced, while the underlying grid architecture remained intact — confirming the structural independence of the system from its stylistic layer.

When information carries risk, structure carries responsibility.
Under political constraint and technological fragility, most systems fragment.This one held, conceived as operational infrastructure before it was articulated as design.
